One important difference between shards and rollups that I did not get into is *upgradeability*: shards would upgrade their EVM automatically, rollups need their own governance. But could we change that? (thread)

I made one proposal a few months ago: https://notes.ethereum.org/@vbuterin/enshrined_zk_evm Basically, do it in a highly flexible way by putting the proof system outside of consensus and letting individual clients prove in their own way. But the more I think about it, the more that seems overly complex and brittle.

Excellent point! While shards automatically upgrade their EVM, rollups rely on their own governance. What if rollups adopted a hybrid model: using shard-like automatic upgrades for routine changes, but retaining governance for major decisions? This could combine efficiency with community control. Thoughts?

One thing I didn't see addressed in your post is whether both shards and rollups can exist at the same time. E.g. could you not have rollups as currently set up and then also shards that work as you described as alternatives to L2?
