How do you manage your cal/time? I'm in back to back to backs, not giving myself the space for deeper work or thought. I know "blocking out time for deep work" is part of the solution, but a super important meeting always emerges and fills that spot. What are your strategies for prioritization or saying no?

I code in the morning, meetings in the afternoon. Pretty strict about it, but in my role if I don’t have the time… things will not get done.

my best advice is to set rules you'll stick to my biggest ones are: - no calendly (implies your time is up for grabs, which it's not) - your calendar = your to do list (this forces you to prioritize stuff that moves the needle by using time as a constraint; no more laundry lists of tasks you'll never finish)

- set a day like “no meetings wednesday” - have diff internal/external calendars w/ tightly controlled external - maintain discipline around internal meetings and callout distraction - set aside weekly time for team social over zoom - redefine your workday and timings to fit you

(Outside of the delegation / prioritization bit) no one usually wants to schedule meetings 7-9 am so I use that time

all my calls are either weekly, biweekly, or every-four-weekly, and I bundle them into overlapping cycles, so e.g.: Week 1: weekly and biweekly Week 2: weekly only Week 3: weekly and biweekly and four-weekly Week 4: weekly only means that weeks 2 & 4 are mostly clear for deep-work/thought

Honestly? Sounds like you know what to do: block time and say no. There's really no shortcuts or schemes. Just intentionality. There're no real strategies except being polite and suggesting alternatives. "Hey, I'm actually already booked then, can we do next YYYday at TTam?"

Getting an EA was a 10x. Removed all of the admin required and helped with instant no meetings. The harder part was learning when to delegate, and then realizing how much more valuable it is for the team for me to have the time to think instead of always being in the weeds.

I’ve been booking my meetings shorter and using that extra time to reflect and take notes… 1hr meetings are now 45min for meeting, 15min to reflect. … 30min are now 20min for meeting, 10min to reflect.

Start with a small amount of time (e.g. 20 minutes) that you can hold, no matter what. Stand your ground when someone tries to schedule it, see what happens. In my experience, if you don’t prioritize your time someone else will. I appreciate you, @jess for asking the question.

- block time every day in your calendar - make space for meetings to be scheduled - setup separate calendly for really non urgent meetings with 1-2 blocks of open time a week - pareto and funnel requests accordingly - push for more digital comms vs meetings - divide and conquer with your team

Drastically reduce the length of the meetings (e.g 15 for 1 hour meetings).

I don't take meetings out of my 7am to 12pm slot when it comes to my Calendly. When that gets filled up or my counterpart's availability is only in the afternoons, I prioritize as I see fit.
